Case type: Strategy and market entry

Full strategy case: Should Spotify launch short-form video? Beachhead, asymmetry, kill criteria, choose-to-lose; plus platform API beat.

"TAM is huge" is not a strategy

"Should [incumbent] launch [X]?" tests whether you can choose a beachhead, an asymmetric bet, defensibility, sequencing, and kill criteria — including what you choose to lose. Senior answers can recommend no with better logic than a lazy yes. MBA frameworks (Porter/SWOT/BCG) as recitations are out of scope for this track.
Spot-it cue: should we enter, launch, compete with, acquire, build vs partner, expand into market. First move: clarify company strengths and constraints, define the market narrowly, pick beachhead, argue why this firm wins or loses, set kill criteria, sequence the bet.

How to solve strategy / entry cases

code
1STRATEGY SPINE23 1. CONTEXT company assets, strategy, constraints (brand, distro, cost)4 2. MARKET define narrowly; avoid fake TAM theater5 3. BEACHHEAD who first, why winnable, why valuable later6 4. WHY US asymmetric advantage vs building from zero7 5. WHY NOT honest disqualifiers (capability, channel conflict, ethics)8 6. DEFENSIBILITY what compounds after entry (data, network, brand, cost)9 7. COMPETITOR likely response + your counter10 8. SEQUENCE wedge → expand; build/buy/partner11 9. KILL metrics/timeboxes that stop the bet12 10. LOSE ON PURPOSE what you refuse so the bet stays sharp1314 Anti-pattern: 'Yes because TAM is huge and AI is strategic.'
A useful test: if your recommendation could apply to any company, it is not strategy. Strategy is this company's choice under its constraints. Saying no is allowed — "not now," "partner instead," or "acquire a beachhead" are first-class answers when argued.
code
1RECOMMENDATION SHAPES (all valid if argued)23 · Full yes + phased entry4 · Yes to a thin wedge / layer; no to the full clone5 · Not now — prerequisites missing (distro, rights, cost)6 · Partner / embed instead of build7 · Buy a beachhead capability, integrate, don't recreate8 · Hard no + alternative use of the same resources910 Weak only when the shape is 'yes because big market' with no kill path.
Strategy rounds often sit later in the loop. Interviewers may role-play a skeptical CFO or a visionary CEO. Hold the beachhead under both pressures: visionary gets the 2-year expand story; CFO gets kill criteria and unit economics.

Primary case prompt

Prompt: Should Spotify launch a short-form vertical video product to compete with TikTok/Reels for music discovery and attention? Why or why not? How would you pursue it if yes (or what would you do instead if no)?

Worked strong answer

Context / assets. Spotify: strong audio graph, creator (artist/podcaster) relationships, subscription + ads business, mobile daily habit for music, weaker native video social graph, not a default camera app. Constraint: attention competition is real; music discovery is strategic; capital and focus are finite; brand is "audio companion," not "teen entertainment OS."
code
1MARKET DEFINITION (narrow)23 Not: 'all digital advertising' or 'all video (TAM $trillions)'4 Yes: short-form music-centric video discovery among streaming audio users5 who already have Spotify installed — especially 16–28 fans who use6 TikTok for music find → save-to-streaming behavior.78 Beachhead options:9 A) Artists posting clips to drive streams (supply-led)10 B) Fan clips / lyric / concert moments (UGC-led)11 C) Editorial/label packaged video inside playlists (catalog-led)12 Pick C→A hybrid first: catalog-led clips inside existing listening surfaces13 (playlist trailer, artist page, Canvas-like moments) before a separate14 For-You video feed app-within-app.
Recommendation (nuanced): Yes to music-native short video as a discovery layer inside Spotify; no to a full TikTok clone / standalone attention product in the near term. The asymmetric bet is closed-loop discovery → save → playlist → stream monetization using audio catalog and taste graph — not competing for infinite entertainment minutes on a pure social graph.
code
1WHY US / WHY NOT / DEFENSIBILITY23 WHY US:4 · Taste graph + playlists turn video views into audio monetization better5 than pure social apps that leak to other DSPs6 · Artist relationships and rights tooling (harder than it looks)7 · Existing daily open habit for music moments89 WHY NOT (full clone):10 · Cold-start social graph vs TikTok/Reels/Shorts incumbents11 · Creator tools + culture are a different product muscle12 · Risk: distraction from audio quality, podcasts, and margins13 · Channel conflict: time spent on endless video may not convert to paid14 audio value if not tightly looped1516 DEFENSIBILITY IF DONE RIGHT:17 · Proprietary loop: watch clip → save song → algorithmic audio radio18 · Rights + catalog packaging competitors can't lightly copy inside DSP19 · Not: "we also have a feed" (undifferentiated)
Competitor response. TikTok/YouTube deepen music commerce; DSPs copy Canvas-like features; labels demand higher cuts for video. Counter: win on save-to-library fidelity and playlist packaging, not raw watch time; negotiate rights packages for discovery clips; measure success in streams and sub conversion, not only watch hours.
code
1SEQUENCE + KILL + WHAT WE LOSE23 Phase 0 (6–8 weeks): catalog clips on artist pages + playlist headers;4 instrument save-rate and stream lift vs control5 Phase 1: personalized clip rail for music discovery (not full social)6 Phase 2: limited creator tools for artists/labels (not general UGC fame)7 Phase 3 (only if metrics win): optional fan remix with strict rights89 KILL CRITERIA (examples):10 · After Phase 0: no meaningful stream lift or save lift on exposed users11 for 2 experiment cycles → stop expansion, keep static Canvas-like only12 · If video increases churn of premium audio-only users → redesign or halt13 · If rights costs destroy contribution margin on discovery → partner/embed14 instead of native feed1516 CHOOSE TO LOSE:17 · General entertainment (comedy, lifestyle) creator economy18 · Being the default camera social network19 · Infinite scroll watch-time as the north star
Alternative if overall no: double down on audio discovery (AI radio, social listening, better editorial), partner for clip distribution off-platform with deep links, acquire a small music-video editing tool for artists rather than building a social network. A crisp alternative prevents "no" from sounding like fear.

Companion drill: platform / API surface

Prompt sketch: Should a developer-tools company open a public API / platform for third parties? Use the same spine: beachhead developers, flywheel, deprecation story, what you lose (support cost, brand risk).
code
1PLATFORM BEAT (3–4 min)23 Beachhead: 20 design partners with one job (e.g. sync issues to Linear)4 Flywheel: integrations → more end-user lock-in → more API demand5 Defensibility: unique data objects + stable contracts, not just REST CRUD6 Kill: if support cost per ecosystem dollar > threshold; or security incidents7 Lose on purpose: custom one-off enterprise forks of the API8 Deprecation: versioning policy spoken aloud (senior platform signal)

Weak vs strong

code
1WEAK2 'Yes, video is the future, TAM is enormous, Spotify should hire creators,3 build For You, add live shopping, and win Gen Z. Success = hours watched.'45STRONG6 Narrow market · beachhead · yes-to-layer / no-to-clone · asymmetry from7 audio graph · competitor response · phased sequence · kill criteria ·8 explicit losses · alternative path if no.

Interview ways (strategy)

  1. 01"Should we launch X?" → Context assets, narrow market, beachhead, why us/why not, defensibility, competitor response, sequence, kill criteria, what you lose.
  2. 02"What's the TAM?" → Redefine to a winnable beachhead; refuse vanity trillions without path.
  3. 03"What if the CEO wants a full clone?" → Separate discovery layer vs social OS; propose kill criteria and a thinner wedge.
  4. 04"How do we beat competitor Y?" → Asymmetric loop they cannot easily copy; not feature parity lists.
  5. 05"When do we stop?" → Timeboxed metrics that end the bet — owner signal.
  6. 06"Build, buy, or partner?" → Choose based on time-to-beachhead and what must be proprietary for defensibility.

Full spoken senior answer (~12 minutes)

1SPOKEN SENIOR ANSWER — Should Spotify launch short-form video? (~12 min)23 [0:00–1:30 CONTEXT + NARROW MARKET]4 "Strategy case. Spotify assets: audio taste graph, artist and podcaster5 relationships, sub plus ads business, daily music habit; weaker native video6 social graph; not a default camera app. I will not answer with video TAM is7 trillions. Narrow market: short-form music-centric video discovery among users8 who already have Spotify — especially fans who find music on TikTok then save9 to streaming."1011 [1:30–4:00 BEACHHEAD + RECOMMENDATION]12 "Beachhead options: artist clips driving streams; fan UGC concert moments;13 editorial and label packaged video inside playlists. I pick catalog-led clips14 inside existing listening surfaces first — playlist trailer, artist page,15 Canvas-like moments — before a separate For-You video feed. Recommendation is16 two-part: yes to music-native short video as a discovery layer inside Spotify;17 no to a full TikTok clone or standalone attention product near term. The bet is18 closed-loop discovery to save to playlist to stream monetization using the19 audio graph — not competing for infinite entertainment minutes on a pure social20 graph."2122 [4:00–7:00 WHY US / WHY NOT / DEFENSIBILITY]23 "Why us: taste graph and playlists turn video views into audio monetization24 better than pure social apps that leak to other DSPs; rights tooling is hard;25 daily open habit exists. Why not full clone: cold-start social graph versus26 TikTok, Reels, Shorts; creator culture is a different muscle; risk of27 distracting from audio quality and margins; watch time may not convert to paid28 audio value if the loop is loose. Defensibility if done right: watch clip to29 save song to algorithmic audio radio — not we also have a feed."3031 [7:00–10:30 SEQUENCE + KILL + LOSE + ALTERNATIVE]32 "Phase zero: catalog clips on artist pages and playlist headers; measure save33 rate and stream lift versus control. Phase one: personalized clip rail for34 music discovery, not full social. Phase two: limited creator tools for artists35 and labels. Phase three only if metrics win: optional fan remix with strict36 rights. Kill if phase zero shows no stream or save lift after two powered37 experiments; if video increases churn of premium audio-only users; if rights38 costs destroy contribution margin. Choose to lose: general entertainment39 creator economy; being the default camera social network; infinite scroll40 watch-time as north star. If overall no: double down on audio discovery, partner41 for off-platform clips with deep links, or acquire a small artist video tool —42 not build a social network out of fear."4344 [10:30–12:00 COMPETITOR + CLOSE]45 "Competitor response: TikTok and YouTube deepen music commerce; DSPs copy46 Canvas-like features; labels demand higher cuts. Counter: win on save-to-library47 fidelity and playlist packaging; measure streams and sub conversion, not only48 watch hours. Close: thin wedge yes, clone no; kill criteria; explicit losses;49 alternative path if no — owner, not cheerleader."

Follow-up pressure (strategy)

code
1PRESSURE Q → SENIOR REPLY23 Q: "CEO wants a full TikTok competitor announced at launch."4 A: Separate discovery layer from social OS. Propose phase zero proof and kill5 criteria; full clone only if asymmetric loop works and graph cold-start is6 funded honestly.78 Q: "What's the TAM?"9 A: I refuse vanity trillions. Addressable is music discovery among existing10 Spotify users who already exhibit save-from-video behavior.1112 Q: "Should we acquire a short-video app instead?"13 A: Buy only if it accelerates the music-save loop and rights, not if it buys14 a general entertainment graph we cannot integrate.1516 Q: "What if phase zero wins on watch time but not streams?"17 A: That's a fail against our north star. Redesign loop or kill — don't celebrate18 the wrong metric.1920 Q: "Porter says threat of substitutes is high — so what?"21 A: Translate to plain language: TikTok substitutes discovery. Our counter is22 closed-loop monetization inside the DSP, not a forces slide.2324 Q: "Recommend no. What do you do with the same headcount?"25 A: Audio discovery quality, social listening, better editorial, or targeted26 partnerships — same strategic job, better fit to assets.

Decision memo template (strategy close)

code
11-PAGE DECISION MEMO (say this in 90 seconds at the end)23 Decision: Yes to music discovery video layer / No to TikTok clone4 Beachhead: catalog clips inside existing listening surfaces5 Why us: audio taste graph → save → stream loop6 Why not clone: social graph cold start + focus risk7 Success metrics: stream lift, save rate, sub conversion (not watch hours alone)8 Kill: no stream/save lift after two Phase-0 experiments; premium churn up;9 rights destroy margin10 Choose to lose: general entertainment creator economy11 Alternative if no: audio discovery + partnerships + targeted acquire1213 If you cannot close in this shape, you are still in analysis mode.
Strategy rounds often end with "so what do you recommend?" A memo-shaped close beats a trail-off of caveats. Caveats live inside kill criteria, not instead of a decision.
