Define eval tiers: (1) unit tests for the prompt system (does the prompt assemble correctly?); (2) regression set of ~200 held-out examples with expected ideal answers; (3) production traffic sampling with human review (calibrate samples vs. regression set weekly); (4) user-facing metrics (CSAT, task completion rate, escalation rate). Define what "good" looks like per tier (precision/recall for RAG, latency for streaming, escalation rate for agent). State how you grow the regression set over time (production failures become new test cases).
